Traditional supply chain education teaches frameworks without context, producing professionals who understand theory but freeze in the face of cross-functional complexity. Simulation is the missing layer—and a company called Inchainge has been proving it at scale for years.
The Gap Is Not Skills. It Is Context.
I have been following Inchainge for years and have experienced their simulations firsthand. The moment that stays with me is the one Rada Lazarova described on the Supply Chain Revolution podcast: participants take over a virtual company, step into VP-level roles, start fixing everything they can see wrong in their own function—and watch the entire business crater because they optimized in isolation.
It happens every time. Students do it. Fortune 500 executives do it. The human behavior is remarkably consistent. The instinct is to firefight, to be the hero, to fix the visible problem. What the simulation reveals is that the visible problem is rarely the root cause, and that fixing it in a silo creates three new problems downstream. The participants who learn this lesson fastest are the ones who stop trying to save the day and start talking to the other functions in the room.
The supply chain talent gap is not primarily a skills gap. It is a context gap. Professionals understand frameworks. What they lack is the experience of making decisions in cross-functional complexity where every choice creates a handoff, a trade-off, and a cascading consequence.
This pattern maps directly to a thesis I have been developing for years. Traditional education—whether university coursework or corporate L&D programs—rarely provides the experience of navigating real cross-functional trade-offs. Participants can pass certifications, recite frameworks, and ace the theory. But theory without operational context is just vocabulary. Simulation provides the context.
Why Silos Are the Root Cause
Inchainge was founded on a simple observation: supply chain functions do not talk to each other, and the resulting misalignment is the root cause of underperformance. The co-founder experienced this firsthand in a role that required coordinating across multiple business functions, and instead of addressing the problem with another PowerPoint or lecture, he built an experiential learning environment that makes the cost of misalignment visceral and immediate.
The simulations—including The Fresh Connection and The Blue Connection—drop participants into team settings where each person controls a different function. The decisions they make are processed through a calculation engine that simulates six months of real-world operations. Students and Executives: More Alike Than Different
One of Rada's most revealing observations is that students and seasoned executives behave far more similarly in simulation environments than most people expect. You might assume that experienced professionals would immediately recognize cross-functional dynamics and collaborate from the start. They do not. They exhibit the same siloed behavior, the same firefighting instinct, and the same reluctance to fail that students show.
The one behavior that is universal across both groups is conservatism. Even in a sandbox environment with zero real-world consequences, participants are afraid to fail. They want a good ROI score. They want to avoid mistakes. That risk aversion—which Rada attributes partly to conditioning from traditional training—is itself a barrier to learning. The teams that take the biggest swings, try multiple scenarios, and accept short-term failure are the ones that end the simulation with the best outcomes, because they accumulated the most learning along the way.
Create permission to fail. The organizations that build psychologically safe environments for experimentation will develop talent faster than the ones that reward only visible competence.
There is a lesson here for every L&D leader: the fear of getting a bad score in a sandbox with no consequences mirrors the fear of making a mistake in a corporate environment where consequences are real. If your people cannot fail safely, they will not learn quickly.
Sustainability Becomes Real When Every Decision Is Linked
Inchainge integrated circularity and end-to-end sustainability into their simulations about seven to eight years ago, and the impact on participant mindset is one of the most compelling elements of their approach.
Before the simulation, Rada asks participants to raise their hand if they believe their role involves sustainability. Typically, only a handful respond—almost exclusively from the sustainability department. By the end of the training, every hand is raised.
The shift happens because the simulation changes the core KPI from traditional ROI to what Inchainge calls true return on investment—measuring the positive and negative impact created across society, the planet, and economic prosperity. When every decision in the simulation is linked to sustainability outcomes, participants discover that procurement, operations, sales, and marketing all play a role. They measure return on material, assess the circularity of their inputs, explore whether materials are easy to refurbish or recycle, and experiment with alternative revenue models like service-based or take-back programs.
This is the difference between knowing about sustainability and understanding your role in it. The simulation creates the context that makes sustainability personal across every function.
AI That Teaches, Not Just Answers
Inchainge recently launched AI-powered tools including an AI tutor and dynamic debriefing capabilities. Rada sits on the company's internal AI task force, and her description of how they approached the integration is instructive for any organization thinking about AI in education or training.
The initial instinct was to embed a chatbot that could answer participant questions in real time. They rejected that approach because delivering pre-packaged answers would undermine the learning experience. Instead, they built an AI tutor that responds like a great teacher: when a learner asks a question, the tutor asks follow-up questions that guide the learner toward their own insight. It provides context and background, but the design principle is to deepen thinking rather than shortcut it.
This aligns with what I call context engineering—the ability to frame decisions, scenarios, and outcomes within the right operational, strategic, and market context so that technology amplifies good judgment rather than replacing it. A fool with a tool is still a fool. A learner with a great teacher becomes a leader. The organizations and individuals who treat AI as a thought partner rather than an answer engine will outperform those who use it as a crutch.
What Supply Chain Leaders Should Unlearn
Rada's answer to my rapid-fire question was clear and immediate: unlearn the belief that optimizing your own function makes the whole supply chain better. Your peers are working with KPIs that pull in completely different directions. When you firefight in isolation, you solve your problem and create cascading problems elsewhere.
The co-founder's phrase captures it perfectly: do not save the day—solve the problem. The distinction is between reactive heroism (visible, gratifying, and ultimately destructive at the system level) and proactive problem-solving (less visible, less dramatic, and far more valuable).
My advice to any supply chain professional: if you have been in one function for 18 months or longer, rotate. Go to another function. Get your hands dirty. See what really happens at the interfaces between departments. That cross-functional experience—whether gained through simulation or role rotation—is the single most valuable investment you can make in your career.
The Future of Supply Chain Education Is Experiential
What excites Rada most about the next five years is the shift toward practical, hands-on, social learning. People are looking for new ways to build supply chain capability, and those ways are increasingly experiential, collaborative, and fun. The era of passive learning—whether in a lecture hall or an LMS module—is giving way to environments where learners practice together, put themselves in each other's shoes, and build the empathy and systems understanding that define effective supply chain leadership.
